Citizen superheroes are on the inside

 

There are citizen superpowers in each of us. We become citizen superheroes when we choose to use them. And after choosing to exercise your citizen superhero muscles, we need to practice, practice, practice…

The more you use your citizen superpowers, the more you will be comfortable with them, and the more you can handle the fight-or-flight parts of your brain that try to sabotage your deeper knowing despite the fact that you face no real threat (see Citizen Superpowers for more).

Here are your citizen superpowers, and they come right from the parts of your brain that are not about fight-or-flight:

  1. Explore with great curiosity and an open mind
  2. Empathize with yourself and others with compassion and understanding to any situation
  3. Innovate and create new perspectives and outside-the-box solutions
  4. Navigate and choose a path that best aligns with your deeper underlying values and mission
  5. Activate and take decisive action without the distress, interference, or distractions of the Saboteurs

Once you choose to practice these powers, then you grow your abilities to be skilful and wise in their application. Your actions will be large and small. Never mind the size – that you use your powers is the most important thing. Practice, practice, practice.

Find what is important to you and work on it. You are not the kind of superhero that swoops in and saves other people. You are the kind of superhero that looks after what you think needs to be worked on. Your passion is what drives you. It comes from the inside of you, not what others need of you.

YOU are your superhero.

Rewire the reptilian

 

In a month’s time I will be going on a vision quest. My intention is to recalibrate my reptilian being.

I wrote last week about citizen superpowers and two parts of our brains: the part that serves as our deeper, higher Self (the middle prefrontal cortex, what Shirzad Chabine calls the Empathic Circuitry (mirror neuron system, the insular cortex and the anterior cingulate cortex) and the right brain; and the  fight-or-flight parts of our brain (brain stem and limbic system). The former generates what I call our citizen superpowers, our passion to improve, while the latter is the source of Chabine’s ten saboteurs (see citizen superpowers).

The brain stem and limbic system is also known as our reptilian brain. It is in survival mode at all times, but in  my life, I do not need to be in survival mode at all times.  I have reliable shelter. I have a good food supply. Far more than my basic needs are met. Yet this old part of my brain tells me that there is never enough, that it will never last. I puts me on the defensive and the offensive. It feeds my behaviours that sabotage me and my ability be my best Me.

The reptilian me is focused on scarcity.

When it comes to food, I have engrained habits that are based in deprivation. I eat whatever is in front of me because it feels like it is my only chance. A few years ago I tried my first diet and it worked wonders. I lost 30 pounds, was physically active and felt super fit. I felt wonderful. I even learned some good habits in the process – I now crave vegetables and fruit.

Inevitably, I started to gain weight back because I lacked the willpower to deprive myself of the foods I want. And when I have access to the food I want, or when I find myself super hungry, I eat like I will not have an opportunity to eat for a couple days. After depriving myself, the reptilian part of my brain takes over when it has a chance. Depriving myself of food I like/want is a pattern of scarcity.

The reptilian me is focused on scarcity.

I can feel a shift underway.  I long to trust my body and its signals about what I need to eat and when. I want to fully appreciate what my body is and what it looks like. I want to shift to appreciate my body from  within, rather than external measures (weight, people’s comments, the mirror).  To pursue this exploration, I am embarking on an experience that will involve true deprivation: a fast.

In June, I will be heading out on a Wilderness Quest on a mountain in the Eastern Cascade mountains with the support of Ann Linnea, Christina Baldwin and Deborah Greene-Jacobi. It is a rite of passage that started when I chose to do this, though I can not better describe what I am moving from, or moving to. That will come. What I learn on this journey could be entirely different from what I imagine. I know I will ease myself into life on the mountain for a couple days, then head out alone, fasting, for two days, then circle up with my fellow questers to “digest” our learnings and prepare to re-enter the world.

My only expectation is time to explore and discover. And I may discover nothing right away.

There is a bigger ME that sees abundance.

My intention is to rewire my reptilian brain, to awaken my whole being to what real scarcity looks and feels like. My intention is to experience what the reptilian me sees, and bend with it to more fully see and appreciate – and embody – the abundance in life.

My quest is my abundant Self. 

 

 

 

 

Citizen superpowers

 

… your mind is your best friend, but it is also your worst enemy. Positive Intelligence measures the relative strength of those two modes in your mind. High Positive Intelligence means your mind acts as your friend far more than as your enemy. Low Positive Intelligence is the reverse. 
 

These are the words of Shirzad Chamine, in his book Positive Intelligence: Why Only 20% of Teams and Individuals Achieve Their True Potential and How You Can Achieve Yours. This got me to thinking about how this relates to citizens and cities – how we choose to use our brains matters. We can choose to be happier citizens and have happier cities.

THE SABOTEURS

In each of us, according to Chamine, is a master saboteur of happiness – the Judge – and nine accomplices. Powered by the fight-or-flight parts of our brain (brain stem and limbic system), they aim for survival and power. They will do whatever it takes to convince you that your survival depends on them.  See if you recognize any of them (text below summarized from Chamine):

  1. The Judge compels you to constantly find faults with yourself, others, and your conditions and circumstances. It generates much of your anxiety, stress, anger, disappointment, shame and guilt. Its lie: without tough love, you or others would turn into lazy and unambitious being who would not achieve much.
  2. The Stickler takes perfection, order, and organization too far. It makes you and others around you anxious and uptight. It saps your own or others’ energy on extra measures of perfection that are not necessary. Its lie: perfectionism is always good and that you don’t pay a huge price for it.
  3. The Pleaser compels you to try to gain acceptance and affection by helping, pleasing, rescuing, or flattering others constantly. It causes you to lose sight of your own needs and become resentful of others. Its lie: you are pleasing others because it is a good thing to do, denying that you are really trying to win affection and acceptance indirectly.
  4. The Hyper-Achiever makes you dependent on constant performance and achievement for self-respect and self-validation. It keep you focused mainly on external success rather than on internal criteria for happiness. Its lie: your self-acceptance should be conditional on performance and external validation.
  5. The Victim wants you to feel emotional and temperamental as a way of gaining attention and affection. Its lie: assuming the victim or martyr persona is the best way to attract caring and attention to yourself.
  6. The Hyper-Rational involves an intense and exlcusive foxon on the rational processing of everything, including relationships. It causes you to be impatient with people’s emotions and regard emotions as unworthy of much time or consideration. Its lie: the rational mind is the most important and helpful form of intelligence that your possess.
  7. The Hyper-Vigilant makes you feel intense and continuous anxiety about all the dangers surrounding you and what could go wrong… It results in a great deal of ongoing stress that wears you and others down. Its lie: the dangers around you are bigger than they actually are and that nonstop vigilance is the best way to tackle them.
  8. The Restless is constantly in search of greater excitement in the next activity or through perpetual busyness. It doesn’t allow you to feel much peace or contentment with your current activity. It gives you a neverending stream of distractions that make you los your focus on the things and relationships that truly matter. Its lie: by being so busy you are living life fully, but it ignores the fact that in pursuit of a full life you miss out on your life as it is happening.
  9. The Controller runs on an anxiety-based need to take charge, control situations, and bend people’s actions to one’s own will. Its lie: you need the Controller to generate the best results from the people around you.
  10. The Avoider focuses on the prositive and the pleasuant in an extreme way. It avoids difficult and unpleasant tasks and conflicts. Its lie: you are being positive, not avoiding your problems.

Notice and identify these Saboteurs, for they keep you from reaching your fullest potential. They keep you – and your brain – focused on short-term threats to your short-term survival. Through you and each and every citizen, they keep our cities from serving citizens well.

THE CITIZEN SUPERPOWERS

In contrast to your Saboteurs, the Sage in you is a “deeper and wiser part of you. It is the part that can rise above the fray and resist getting carried away by the drama and tension of the moment or falling victim to the lies of the saboteurs.” The Sage in you uses whole other areas of your brain for an entirely different purpose. Use of the middle prefrontal cortex, what Chabine calls the Empathic Circuitry (mirror neuron system, the insular cortex and the anterior cingulate cortex), and the right brain gives you the ability to see bigger pictures, empathize, and detect invisible things, such as energy and mood.

You and your brain choose how you are going to show up – in defensive survival mode, or as the Sage.

The Sage in you has five powers, enabling you to move “one positive step at a time, regardless of what life throws at you.” I call these your Citizen Superpowers:

  1. Explore with great curiosity and an open mind
  2. Empathize with yourself and others with compassion and understanding to any situation
  3. Innovate and create new perspectives and outside-the-box solutions
  4. Navigate and choose a path that best aligns with your deeper underlying values and mission
  5. Activate and take decisive action without the distress, interference, or distractions of the Saboteurs

These Citizen Superpowers allow you to accept “what is, rather than denying, rejecting or resenting what is. The Sage perspective accepts every outcome and circumstance as a gift and opportunity.” These Citizen Superpowers also allow you to make your cities better all the time.

The Sage moves you into action not out of feeling bad, but out of empathy, inspiration, the joy of exploration, a longing to create, a desire to contribute, and an urge to find meaning in the midst of even the greatest crises… there is no such thing as a bad circumstance or outcome…

Strengthen the Sage in you and you grow your positive intelligence – and your Citizen Superpowers. You strengthen your city.

10 ways to thwart, not support

 

I’m coming out of a weekend of meetings with a facilitator who should not have called himself a facilitator. He tried to do all the work – and this is the first sign of poor practice in hosting others.

Warning signs of when you may be thwarting the people you are with:

  1. You do nothing to make people feel welcome. You keep your distance from start to finish. You do not help people get to know each other and warm up to the hard work ahead. When we feel connected, we work light years better. 
  2. You make all the decisions. Discern when a decision is yours to make. If you are making all or most of the decisions, that is a sign that you are driving the agenda, leaving little room for others to engage. Are you sensitive to a balance where there is just enough structure and not too much?
  3. You stick to the agenda no matter what. Are you open to the needs of the group? Flexible to adjust your plan to support them on their journey? Notice how attached you are to the process you envisioned at the outset. Can you live with aiming for outcomes and respect that how to get there might be different? (And who knows, maybe the outcomes could change on you. Can you trust that the group knows if they are doing the right thing?)
  4. You keep notes for yourself. The flip charts you use are a visual resource for everyone. They are not your notes for later, that only you have to be able to read or discern. Don’t hide them. They are a crucial tool to confirm
  5. You do the organizing. Inevitably, when a group gathers to plan and organize, there are oodles of ideas to keep track of. Do you keep track of them in your head, or find visual ways for them to see and organize what they have? If you have visuals, do you do all the work, or let them?
  6. You work rigidly in your mode of learning. Some people need to see what is going on. Others need to hear it. Some need to work in small groups, others in large. How you make sense of things is not necessarily how others make sense of things. You are serving them, so adjust to there mode.
  7. You reject offers to help. When people step up to help you help them, it is an indication that they feel ownership of what is underway and they choose to engage. Your rejection not only closes you off from learning in the moment, but it puts a big chasm between you and the group.
  8. You ridicule those who help. This is an easy way to distance yourself from the people you work with. That paper on the wall? Useless. The illustration that broke the log-jam? Inconsequential. That document put on the screen to make sure we all understood and agreed to key wording? A distraction.
  9. You lose track of who’s turn it is to speak and what they’re talking about. If you are going to go to the trouble of telling someone they are next, make sure they are next. If someone is three speakers away, let them know. And remember – it is confusing to talk about more than one thing at once. Use a speaker’s list on topic.
  10. You do the same thing, all day long. The same process, all day is soul sucking. Mix it up. Serve others

How it turned out…

Before this guy, we had the benefit of strong process that allows us to establish foundational relationships. In the end, we made the meeting work and we had a lot of success. I so deeply appreciate the dedication and determination of our group to working well together and work forward. We overcame our nuisance facilitator.

To support and serve the people you are with – be open to learning along the way, grow antenna to enable you to see what needs to happen, and respond in the moment.

City evolution inside and outside

As humanity evolves, so too do the social structures we create to organize ourselves.  In last week’s post, Do it all, all at once, I revealed a series of social structures that illustrate how humanity has organized itself over time. To fully engage the city system, we need to work in all of these structures.

In Leading from the Emerging Future, Otto Scharmer and Katrin Kaufer notice that we first organized communities around place. From this, they articulate four levels of organizing economic structures that correspond with their four structures from last week:

  1. Organizing around centralized power: the state (one sector; centralized state)
  2. Organizing around competition: state plus market (two sectors; decentralized markets)
  3. Organizing around special interest groups: state plus market plus NGOs (three sectors; conflicting relationships)
  4. Organizing around the commons (three sectors; co-creative relationships)

I added two additional structures to Scharmer and Kaufer’s work, and this is how I describe  their modes of organizing, to tease out our evolutionary thread further:

  1. Organizing for flex and flow: the state, the market, NGOs, the field (co-generative relationships for/with the whole)
  2. Organizing for the field: the planet and the field (cosmic, holonic awareness)

This evolutionary movement can be seen in the history of St. John’s, the most eastern point of land in North America. In what appears to be an unplanned city is the story of a settlement’s life conditions over time (Is an unplanned city unplanned Part 1, Part 2, Part 3, Part 4). The life conditions dictated the purpose of the settlement, what it was organized for and ultimately its shape. The life conditions dictated how they organized: a calm harbour that didn’t freeze; a geographic location in proximity to Europe; fresh water and materials to build shelter; a strategic economic resource in the cod stocks; a strategic military location along shipping routes; the port authority, court house, government house and custom house added order; the prosperity of today’s entrepreneurship pushes the boundaries of moral codes; and today’s social and technology media are changing what we know and how we know it.

The overriding purpose of a city – wherever it is in its development – is to integrate the needs of its people, with its context, to create a habitat in which people survive and thrive. More specific purposes of a city can be varied and be many things at once. We organize to meet all of those those purposes. That is why when engaging with city systems, we must do it all, all at once.

In the midst of all the purposes, at every scale, there are transitions underway. In individuals, in groups, in organizations, in cities, in nations, in our species, Scharmer and Kaufer offer a window into what happens when the transition from one purpose/mode of organizing to another occurs:

“… whenever an economic paradigm is unable to provide useful answers to a period’s biggest challenges, society will enter a transitional period in which, sooner or later, it replaces the existing logic and operating system with an updated and better one. What, then, is the driving force for moving an economy or a society from one operating system to another? We believe that there are two primary ones: exterior challenges (the push factor) and the development of consciousness (the pull factor).” 

As life conditions change around us, we are compelled to respond. As the world becomes more complex, we are compelled to develop our consciousness to be more complex as well. The pattern in St. John’s is a pattern in us all.

What pulls us along in our evolutionary journey is a dance between the world around us and the world within us.

We are like water.

Perhaps the valley in which we flow is the world around us. At times we flow freely and unhindered, smoothly.  At other times we fall. In some instances we run through narrow passages, carving our own path over time. Other times we hit the rapids with great fanfare, noise and confusion. We are influenced by the wind, the earth, the sun and the moon.

We push and are pushed back.

We are pushed by our cities and we push back.

But how does what we think about our world and our cities change when we realize that we have made them? Our city habitats, and all of the organizing we do within and around them, are made by us. By becoming more conscious of this relationship, we can trigger a new operating system for our cities – and make the move to Scharmer and Kaufer’s fourth structure – where we co-create in the commons.

Do it all, all at once

 

Do it all, all at once, as appropriate.

That is what is necessary to engage a whole system.

Otto Scharmer and Katrin Kaufer, in their work Leading from the Emerging Future, describe four levels of social structures that have emerged as humanity grows and develops. The first three are very familiar to us: (1) where power is centralized at the top, (2) where power is decentralized at the top, and (3) where power becomes relational and networked.

(For readers familiar with the Spiral of values I have previously explored (here’s a primer), Scharmer and Kaufer’s first structure is RED/BLUE, the second BLUE/ORANGE, and the third ORANGE. The fourth, below, is GREEN, with a hint of YELLOW.)

According Scharmer and Kaufer, the fourth structure we are growing into locates power in the social field. They see this clearly, and they see how to create habitats that will allow us to access new knowledge and intelligence that is not accessible with the previous structures.

As the structures have evolved, our levels of listening evolve, along with transformations in our levels of awareness and how we coordinate ourselves. It is a journey that is facilitated by infrastructures to help us tap into our creativity, infrastructures to co-initiate, co-sense, co-inspire, to prototype and  co-evolve.

The journey they articulate is one where the locus of leadership shifts from ego (me-in-we) to eco (we-in-me). They name the journey we are making from self to Self, from me to we. The most important thing they name are the characteristics of habitats that support and sustain learning. The places we make and shape to nourish and foster the transformation under way matter.

Scharmer and Kaufer stop short of saying something important: all structures have value. 

And this leads me to a fifth structure of my own that reflects a leap past the first four to a structure that expects and accepts all structures that Scharmer and Kaufer have identified. We have evolved from structure to structure as they have described. They note that each earlier structure exists in the structures that follow, they leave the reader with a sense that as we advance, we leave the earlier structures behind; they are somehow lesser, no longer appropriate. Their work is incomplete.

My fifth structure, drawing on Spiral Dynamics, is a big leap past structures 1 to 4, because 1+2+3+4=10.  It looks like this.

How I imagine Structure 5.0 (or 10?)

This fifth structure is characterized by a flex and flow of all four of Scharmer and Kaufer’s structures (in Spiral-speak, this is YELLOW). As conditions dictate, all the earlier structures are appropriate. When there is an emergency and fire-fighters are called to action, structure 1 is perfect. When there is no emergency, structure 2 may be appropriate. The fire chief and his personnel retain their hierarchical expectations and organize themselves to make sure the resources are in place for the next emergency; their power is decentralized. Even further behind the scenes, fire department personnel (can) work collaboratively in a network of city builders to make sure that the design of new neighbourhoods meets the needs of citizens and various other needs that need to be met in our city habitats. Their “turf” gets mixed in with that of many other stakeholders in structure 3.

Structure 4 is appropriate when the context allows the players to sit back and contemplate what they are doing and why. It might be a strategic planning session at the fire hall that involves a diverse range of expertise and experience to make wise choices. From structure 5, we see that the time and place varies for each approach, that they all happen, naturally. Where Scharmer and Kaufer characterize structure 4 as eco-in-me, I characterize structure 5 as all-in-me.

Drawing again on Spiral Dynamics, I sense a sixth structure (TURQUOISE), yet again more complex, that encompasses the expanse of systems of systems at work in life. This structure again builds upon the previous structures, taking into account the field in which all systems work, at every scale.

There is a pattern at work in these social structures and within us. What has our attention is expanding. How we organize ourselves is transforming. Here is a summary of these structures. The first 4 belong to Scharmer and Kaufer, the remaining two mine, drawing on the lineage of Spiral Dynamics:

  1. State-centric – hierarchy and control – traditional awareness
  2. Free market – markets and competition – ego-system awareness (ego-in-me)
  3. Social market – networks and negotiation – stakeholder awareness (we-in-me)
  4. Co-creative – seeing and acting from the whole  – eco-system awareness (eco-in-me)
  5. Co-generative – embodiment of the whole – flexibility/spontaneity  awareness (all-in-me)
  6. Holonic experience of being –  expansive planetary connections – global cosmic awareness (Gaia-in-me)

To engage the systems in which we live and work, it is not sufficient to engage only the most recent structure. They all need attention because they all need to be healthy and they all have valuable contributions to make to the system as a whole. We must do it all, all at once, as  conditions require. They are all necessary, in the right time and place.

Nourishing transformations

 

Our cities are transforming, and so is the role of planners in the midst of this transformation.

Last month, I hosted a conversation at the Canadian Association of Planning Students annual conference about transformations, to give them an opportunity to dig into what they know and see. Here’s what we found.

We are transforming into organizers. We think of planning as a linear, mechanistic activity but cities don’t work that way. What’s coming is a new social habitat, so we played with this idea using a World Cafe, using these new operating principles:

  1. Create places for you and others to experiment
  2. Know and trust that the transformation never ends – it’s  a never-ending quest
  3. Cities will forever learn and adapt, and they will only learn and grow as much as we – the component parts – learn and grow
  4. Choose to swim, rather than float

So here’s what the students noticed.

There’s great stuff underway in our cities and we are transforming into cities that are about people. We are paying more attention to public spaces, to diversity, to our cultures. We celebrate with food and festivals. There is a shift underway, where we share more. Technology and social media are changing how we look at our cities and planners. Everything is more visible.

And we face significant challenges.

What are the challenges we face? What are our vulnerabilities?

When we resist change, we are at our most vulnerable.  We are lured by convenience. Small thinking and  lack of vision make us vulnerable. We feel the pressure to do it “right,” yet it is not possible to know what is coming. We grapple with the unknown. The choices we make matter. The leadership we create and support matters.

There is a way through.

What role do you want to play to move through these vulnerabilities?

Look at the whole. Grasp a vision and keep it in mind. It’s not about sacrifice, its about choice, and choosing to be informed and to inform. It’s about facilitating understanding, so that we can hold and consider new possibilities. Its about respecting and honouring roles and responsibilities, but also challenging them to see and pursue new possibilities. It’s about improvement.

We have no idea what we are transforming into. We just know that its underway. And we can transform into what works for us, or what does not. The only way we’ll get what we want is if we choose to engage with the transformation.

Your role in citizen engagement

 

In last week’s edition of Nest City News, I made a provocative statement – citizens choose to engage.

Here’s the rub – they do choose, but how do our decisions as community leaders encourage or discourage their choices to get involved in city decision-making? How can we, as leaders on city council, in city administration or in our community organizations and businesses create the conditions for citizens to choose to engage, and choose to engage well? As leaders, we need to look to ourselves, and what we believe, first.

Last week I shared 10 conditions that encourage citizens to involve themselves. Here’s a reframe of these for those of you in leadership roles. As a leader, you will best work with others when you:

  1. Bring your best self. Leave the negative at the door and appreciate all points of view, all sources of information. When you bring your best self, so will others. You set the stage.
  2. Create time and space for people to tell stories. Stories are ways for people to connect to what matters to them, and to each other, even when they have differences in opinion. This feels like it takes a lot of time, but its about moving slow to move wise and fast later. Stories allow us to see what is really going on.
  3. Trust that people want to contribute and take responsibility. This is a choice for you as a leader. If you believe that people have something to offer, you will see it. If you do not believe this, you will not see it. Be open to be surprised.
  4. Offer minimal structure. Too little structure means confusion. Too much structure stifles what people have to offer and closes off opportunities for communication and collaboration. Find the balance of just the right amount of structure for the processes you use to work with each other.
  5. Pursue unusual partnerships. Get together and bust the silos right from the start. To engage a wide variety of people, you don’t have to do it alone. Partner with unusual people and organizations to broaden your reach. Integrate points of view from the outset.
  6. Practice working with each other. It isn’t good enough to organize for a one-time relationship. Or even a series of meetings that will end at the end of a project. Build longer-term relationships and spend time talking about how you can work together, and under what conditions it works best.
  7. Take action. All the possibilities in front of us can paralyze us from taking action. The specifics of how to proceed can also paralyze. If the intention is to build relationships, we don’t worry about specifics because we are also agreeing to learn to work together. We do not need a specific plan about how to work together. We just need to get started.
  8. Pause to look at what’s really going on. Take time alone, and with the people you engage, to reflect on your relationship, what its for, what is working well and what needs to be improved. This allows you and your colleagues to bring your best selves.

City governments are making more efforts than ever to involve citizens in their decision-making, and it is not easy or clean-cut work. It is messy . The processes city governments use to make decisions are complicated and take years of experience to understand. Residents get frustrated. City governments get frustrated.

Many citizens engage themselves because of their interest to improve some aspect of city life. Others, get engaged when something is going wrong, there’s something they don’t like – NIMBY (not in my back yard). This needs to be said – there is nothing wrong with when a citizens chooses to engage. Everyone is busy making contributions to our city life and it is not reasonable to expect all people to be engaged in all things at all times.
